AI, War Games and a Very Human Problem

When I read the study showing AI models casually tossing around nuclear threats in 95 percent of simulated conflicts, my first thought was simple: typical. Not because AI is secretly plotting World War Three, but because AI reflects us. It mirrors whatever we feed it, and apparently we have been stuffing these models with decades of war games where someone always reaches for the red button.

But this isn’t a blog about geopolitics. This is a blog about hiring, leadership and building resilient tech teams. And this study is a perfect metaphor for what goes wrong inside organisations every single day.

Because when systems behave badly, it is almost always a data problem. And people are data.

Why AI Behaving Badly Should Worry Leaders

If AI escalates conflict because it learned from poor examples, what happens inside your company when teams learn from poor examples? You get chaos disguised as strategy.

I see it constantly in Scale-ups. A stressed CTO loses patience and suddenly the team thinks snapping at colleagues is acceptable. A founder habitually hires in a panic and suddenly frantic hiring becomes the culture. Behaviours propagate, just like training data.

Which brings us to the real lesson: if systems learn from the patterns around them, your people do too.

Leaders Create the Training Data

In the AI case, the training data is Cold War simulations and strategy manuals written by people who needed a hobby. In your company, the training data is your leadership.

Ask yourself:

  • What behaviours do my team see repeated?
  • What do we treat as normal that actually needs challenging?
  • Where have we allowed escalation to become routine?

These questions matter because culture is not created by policy. Culture is created by repetition.

The Hiring Parallel No One Talks About

Here is the recruitment twist. When companies hire badly, they unintentionally feed their organisation the wrong data. One toxic senior engineer. One chaotic Head of Data. One brilliant but impossible-to-manage architect. These hires become the examples new hires learn from.

Before long, your once healthy culture escalates into its own version of a nuclear option: constant firefighting, defensive colleagues, departments in cold war with each other. No mushroom cloud, but the fallout is real.

Hiring well is not about filling roles. It is about protecting your organisation’s training data.

How to Fix Escalation Before It Becomes Embedded

If you want to prevent cultural meltdown, treat behaviours the way AI researchers treat datasets.

  • Audit your “training data”. Identify behaviours that are becoming normal but shouldn’t be.
  • Filter out toxic inputs. Stop rewarding brilliant jerks and poor team players.
  • Introduce better examples. Reward calm leadership, clear communication and healthy conflict.
  • Hire for the culture you want, not the one you accidentally have.

These steps seem simple. But then again, so is not teaching AI to lean on nuclear threats, yet here we are.

The Real Fallout

The nuclear-escalation study is a story of inputs gone wrong. And whether we are talking about AI or human teams, what you feed the system matters more than any policy, handbook or mission statement.

Leaders set the tone. Hiring shapes the culture. Patterns become habits. Habits become norms. Norms become the organisation.

If you do not curate the inputs, you will not like the outputs.

And unlike AI, your team cannot simply be retrained overnight. Build your culture intentionally now, before escalation becomes your company’s default response.
